I ask: what shipped, what blocked, what is the next hour. If nothing shipped, I cut scope, not guilt. Guilt does not compile.
I keep the list short. A graveyard of ideas is allowed. A graveyard of half-repos with no note is how you dread your own disk.
Tie it to real users
If nobody used it, I either put it in front of one person or I pause it. Building in a vacuum feels like work and behaves like a hobby I will abandon.
Protect the hour
The review is on the calendar. When client work explodes, the hour can become 15 minutes. It cannot become never for two months without a written pause.
